The state of work is not a report about collaboration. It is the collaboration’s recoverable reality.

Intentions, decisions, authority, dependencies and unfinished work all change while work is under way. Unless that state is made visible and maintained, each collaborator proceeds from a private version of what is true. Conversational confidence is not a substitute for a shared operational surface.
